How to migrate 100 clients to new accounting software without stopping work

Moving 100 clients onto your own branded platform sounds like a year of disruption. It does not have to be. The firms that migrate smoothly do three things: they move clients in waves timed around VAT periods, they bring across balances rather than every historical transaction, and they let AI rebuild recent months from bank statements while staff review. This is the plan we would follow for a UAE practice of that size.

Segment before you schedule

Sort the 100 clients into groups by two measures: complexity and VAT period. Complexity covers transaction volume, number of bank accounts, currencies and inventory. VAT period tells you when each client has a natural break, since migrating straight after a return is filed means the new platform starts with a clean quarter.

A typical UAE book might split into 45 simple service businesses, 35 traders with stock or multi-currency activity, 15 groups or multi-branch businesses and five unusual cases. The simple 45 go first. The unusual five go last, once your team knows the platform well.

  • Wave 1: 20 simple clients whose VAT quarter just ended.
  • Wave 2: 25 simple clients plus 10 traders, the following month.
  • Wave 3: 25 traders, the month after.
  • Wave 4: groups, multi-branch and unusual cases, with more senior review time.

Bring balances, not history

The instinct is to migrate every transaction since the company was formed. Resist it. For most clients, you need opening balances at the migration date: trial balance, open receivables and payables by customer and supplier, fixed asset register and VAT control account. Historical detail stays in the old system or in exported reports attached to the client file.

Keep the old records accessible. Corporate tax rules require records to be kept for seven years after the end of the tax period, so archive exports properly rather than cancelling the old subscription and hoping nobody asks.

Let AI rebuild the current quarter

Where you migrate mid-quarter, rebuild the months since the last VAT return on the new platform. Upload each client’s bank statements as PDF or CSV, and the HelloBooks AI agent proposes matches to invoices and bills and categories with VAT treatment for everything else. Your bookkeepers review and correct, and the corrections teach the agent that client’s patterns.

For a simple service client with 120 bank lines a month, a three-month rebuild that once took a day of keying can be reviewed in about two hours. Across 45 simple clients, that is the difference between a migration that fits into normal working weeks and one that needs overtime.

Check, then sign off

Every migrated client needs a short sign-off before the old system is retired. Agree the trial balance to the old ledger at the migration date, agree bank balances to statements and check that the VAT control account matches the last return filed on EmaraTax.

Use the firm console to track status. With 100 clients, a shared view of “balances loaded, current quarter rebuilt, reviewed, signed off” stops clients being forgotten between waves. A partner can see at a glance that wave 2 has eight clients waiting on statements.

Communicate in two messages

Clients need to hear twice. The first message, two weeks before their wave, explains what changes and what they need to send, usually bank statements and a list of open invoices. The second, on the day, gives the sign-in link and a short video. Do not send one long email covering everything; nobody reads past the second paragraph.

Expect about one in five clients to need a call. Book those calls into the wave plan rather than letting them interrupt the team.

Budgeting the effort in hours and AED

A rough estimate for a UAE firm: simple clients take three to four hours each to migrate and sign off, traders six to eight, complex groups fifteen or more. For our 100-client example that is about 180 hours for the simple group, 245 for traders and 300 for the complex group, so around 725 hours in total.

At an internal cost of AED 130 an hour, the migration costs about AED 94,000 in staff time spread over four months. Set that against the time saved every month afterwards. If the new platform saves an hour per client per month, the firm recovers the migration cost within about seven months. Firms with unusual requirements, such as a group chart of accounts, can ask the HelloBooks team for help at hello@hellobooks.ai before wave 1.

FAQ

Frequently asked questions

Should we migrate all clients at once?
No. Waves of 20 to 35 clients, timed after VAT returns are filed, keep the risk manageable and let the team learn on simpler clients first.
Do we need to import years of transaction history?
Usually not. Opening balances, open items and the current quarter are enough. Keep old records archived for the statutory retention period.
What if a client’s old books are wrong?
Fix the opening balances with a documented adjusting journal, explain it to the client and keep the working papers. Do not carry known errors onto the new platform.
Can clients keep using the old system during migration?
Briefly, but set a cut-off date. Running two systems in parallel for more than a few weeks creates duplicate invoices and confusion.
